ORGANIZATIONAL CULTURE & TEAM DEVELOPMENT

When people share purpose, clarity, and connection, they bring their best to work. We help you build the conditions for that to happen.

Something Feels Off. You're Not Imagining it.

You have good people. Capable, committed people. And yet something between them isn't clicking. Conversations stay on the surface. Feedback loses its way. The people you worked hard to recruit begin quietly considering their options.

You may have tried a team lunch, an offsite, a workshop. Each one raised spirits for a moment. But the underlying tension returned. That's because culture doesn't shift from a single afternoon. It builds in stages.

THE SILENCE

Voices go quiet in meetings. Ideas sit unspoken because people aren't sure the room welcomes them.

Roles blur. Expectations shift. People want to contribute but aren't sure where they fit in the picture.

THE CONFUSION

People you value move on. Those who remain carry the weight of the gap, and momentum slows.

Tension lives below the surface. Conflict either avoids resolution or surfaces without structure to hold it.

THE TURNOVER

THE FRICTION

How Company Culture Gets Built and Why the Order Matters

I'm Sarah-Kate Sharkey, founder of Coalesce Consulting. For more than 20 years, I served in organizational leadership roles across public and private sector organizations — leading staff, board members, and volunteers through growth, transition, and change.

I know this work from the inside. I've sat in the staff meetings where feedback didn't travel. I've managed the employees who were quietly disengaging. I've felt the weight of a culture that wasn't working and tried to hold it together anyway. That experience is what I bring to every engagement.

My work moves through three stages: stability first, then relationships, then growth. Each stage prepares the ground for the next, so that when your team reaches for something larger, they reach together.

What Improves When Employee Engagement Takes Root

What Changes When We Work Together

A Culture Where Honesty Has Room to Breathe

Through psychological safety and clarity work, your team builds a foundation where feedback travels, mistakes become learning, and people bring their thinking to the room rather than leaving it at the door.

Teams That Seek Each Other Out

With trust-building and communication practices woven into how your team works, silos give way to collaboration. People turn toward each other for help, not away. The work becomes genuinely shared.

Strategy That Moves From the Wall to the Work

Through facilitated alignment and planning, your people understand the vision, see where they contribute, and take ownership of outcomes. Plans gain traction because everyone knows the direction and their role in reaching it.

You Don't Need to Have It Figured Out Before You Reach Out

How It Works

Most people reach out knowing something isn't working but not knowing what to call it. That's exactly what the first conversation is for.

Let's Start With a Conversation

Bring what you know, leave the rest to us. A free 30-minute call to explore where your team is and what it might need next.

The best time to invest in your team is before a crisis asks you to.

Questions You Might Be Asking

We already tried a teambuilding event and it didn't change anything. How is this different?

A single event can lift spirits, and that has value. But culture builds in sequence, not in an afternoon. The work here starts with foundations: clarity, communication, and trust. Relationship-building and growth follow from there. That sequence is what makes change hold.

What does an engagement actually look like?

Every engagement begins with a conversation about what you're experiencing. From there, the shape of the work depends on where your team is: a facilitated retreat, a culture assessment, ongoing development, or strategic planning. The starting point is always listening before prescribing.

How do I know if my team is ready for this?

If you sense your team has more to give, that's a worthwhile signal. You don't need a crisis to begin. Organizations that invest in culture before tension peaks tend to see the deepest results. The free consult is a chance to explore whether the timing is right for you.
